Why Your Ads Aren’t Broken, Your Data Is (And How to Fix It Fast)
Listen to Episode:
Most business owners look at their Ads Manager, see leads dropping or costs climbing, and immediately think: “My ads are broken.”
Wrong.
Here’s the truth most marketing experts won’t tell you: Your ads are not broken. Your data most likely is. And that broken data? It’s costing you way more than just your ad spend. It’s costing you clarity, confidence, and absolutely costing you growth.
If you’ve ever opened Ads Manager, stared at the numbers, and thought “none of this makes sense… maybe I should just turn everything off”, this post is for you.
Today, I’m showing you exactly how to read your numbers like a strategist instead of guessing like a beginner. By the end, you’ll know exactly where to look first when something feels off. Because when you stop guessing and start diagnosing, you can finally scale with confidence.
Why Ads Always Get Blamed First (But They’re Rarely the Problem)
Let’s be real. For most business owners, Ads Manager feels like a foreign language.
You log in. You see a bunch of numbers that may or may not mean anything. And when leads drop or costs go up, your brain immediately goes to: “These ads aren’t working.”
I get it.
Ads are the most visible part of your marketing system. They’re the thing you’re actively spending money on. The thing you can see fluctuating day to day. So of course, when something feels off, that’s where your eyes go first.
But here’s what I want you to understand: Ads are rarely the actual problem.
Most of the time, the problem is hiding in plain sight… deeper in your funnel, in your offer positioning, or in how you’re interpreting your data.
The Daily Panic Cycle
Let me paint you a picture.
You wake up every morning and check your dashboard. Ads Manager. Your email platform. Maybe your course platform or CRM to see if sales came in overnight.
The whole time, you’re feeling this low-grade anxiety because you don’t actually know what’s converting. You just know something feels off.
You see your daily leads drop from 10 to 5, and you think: “The ads must have stopped working.”
So you start tweaking. You pause campaigns. You change your targeting. You rewrite copy.
And nothing gets better. In fact, sometimes it gets worse.
Sound familiar?
The Reframe You Need
Your ads are not broken. Your path is full of potholes your buyer cannot get past.
The ad might be doing its job perfectly: getting people to click, getting people interested. But if your funnel isn’t optimized for profit, if your tracking is a mess, if there’s no clear next step after someone opts in… yeah, it’s going to look like the ads aren’t working.
But the ads were never the issue. The system behind them was.
The Client Who Was Convinced Her Ads Were Failing (They Weren’t)
Let me tell you about a client who came to me absolutely convinced her ads were the failure.
She was running a self-liquidating offer (SLO) with two digital products. Low ticket, designed to cover ad costs and get people into her world. On paper, it should have worked.
But when she came to me, she was frantic.
She was checking her ads every single day, sometimes multiple times a day. She’d wake up in the middle of the night, grab her phone, and scroll through Ads Manager trying to figure out what was going on.
She was second-guessing every decision. Should she change the audience? Rewrite the ad copy? Increase the budget? Pause everything and start over?
She was losing sleep. She was spending money. And she had no idea if any of it was actually working.
Here’s what she told me on our first call: “I just know I’m not making money. I don’t understand why, but something is broken, Sarah.”
What We Actually Found
So we dug in. And guess what we found?
The ads were not broken at all.
In fact, they were doing exactly what they were supposed to be doing: bringing in qualified leads at a reasonable cost.
The problem was everything that happened after the click.
Here’s what was missing:
No upsell on the thank you page. People bought her low ticket offer and then… nothing. No invitation to go deeper. No next step.
Her email sequence never mentioned her premium offer. The one-to-one coaching that was her actual money maker? Never mentioned.
Her average order value was less than half of her customer acquisition cost. Let me say that again: She was spending more to acquire a customer than that customer was worth on the front end.
And because there was no backend path to her premium offer, she was just bleeding money.
Her funnel wasn’t built to make a profit. It was built to make a sale. And those are two very different things.
The Simple Fix That Changed Everything
Here’s what we did:
✅ We added a clear call to action on the thank you page: “Ready to go deeper? Book a call to talk about working together one-to-one.”
✅ We rewrote her follow-up email sequence to include personal invitations to work with her directly. Not pushy. Just clear and strategic.
And you know what happened?
She started booking sales calls. And she’s closing them at a 50% close rate. Half of everyone she talks to is becoming her premium client.
Same ads. Same offer. Same audience.
We didn’t touch the ad. We changed the funnel, and suddenly her marketing system was doing its job.
That’s the power of diagnosing the real problem instead of just blaming the ads.
The One Number Every Business Owner Needs to Know
Let’s talk about the one number that will change how you look at your marketing forever.
It’s your CAC: Customer Acquisition Cost.
This is how much it costs you, on average, to acquire one paying customer. This is your North Star metric. This is the number that tells you whether your ads are actually working or not.
And if you don’t know this number, you’re flying blind.
Why Most People Start in the Wrong Place
Here’s the thing: Most people start analyzing their marketing by looking at their ads. They obsess over cost per click, cost per lead, click-through rates… all these tactical metrics.
But those numbers don’t actually tell you if you’re making money.
Your CAC does.
How to Calculate Your CAC (It’s Easier Than You Think)
Here’s the formula. It’s actually really simple:
Total Ad Spend ÷ Number of New Customers = Your CAC
Let’s do an example.
Let’s say you spent $3,000 on ads last month and you got 30 new customers.
$3,000 ÷ 30 = $100 CAC
So it costs you $100 to acquire one customer.
Why This Number Changes Everything
Once you know your CAC, you can work backwards through your funnel to diagnose where things are breaking down.
Let me give you a real-world scenario.
Let’s say you’re running ads and seeing a $15 cost per lead. You’re looking at that number thinking: “Holy crap, that’s way too high. I need to get it down.”
But then you calculate your CAC… and it’s $20.
Wait, what?
That means you’re spending $20 to acquire a customer, but you’re getting leads at $15. That’s actually not bad.
That means your ads are doing their job. The problem isn’t the ad cost. The problem is that your funnel isn’t converting those leads into customers efficiently enough.
Do you see the difference?
When you start with CAC and work backwards, you stop wasting time fixing things that aren’t broken. You pinpoint the real leak, and then you fix that.
Your ads are the last thing you should analyze. Start with CAC, then work your way back through the funnel.
Because if your ads are bringing in leads at a reasonable cost but those leads aren’t converting? That’s not an ads problem. That’s a funnel problem.
Where Funnels Actually Break Down (The 5 Most Common Leaks)
Most of my clients don’t have a lead problem. They have a leak problem.
They’re getting people into their world, but those people are slipping through the cracks before they ever become customers.
Let’s talk about where funnels typically break down, because I see the same issues over and over again.
Leak #1: Your Landing Page Isn’t Converting
Maybe the messaging doesn’t match the ad. Maybe the offer isn’t clear. Maybe there’s too much friction: too many fields to fill out, too many steps, not enough trust building.
If people are clicking your ad but not opting in, that’s your first leak.
Leak #2: There’s No Clear Next Step After Someone Opts In
This is huge.
Someone downloads your freebie or buys your low ticket offer, and then what?
Crickets.
There’s no upsell. No order bump. No “here’s what to do next.” No invitation to go deeper.
You just let them sit there. And that is a missed opportunity. That’s a leak.
Leak #3: Your Follow-Up Emails Aren’t Connected to What You Actually Want to Sell
I see this all the time.
Someone opts in for a lead magnet about Instagram strategy, and then the email sequence talks about email marketing. Total disconnect.
Or worse, the emails never mention your paid offer at all.
If your follow-up isn’t strategically designed to move people toward a purchase, then it’s just noise.
Leak #4: Your Messaging Doesn’t Match Across the Journey
Your ad promises one thing. The landing page says something slightly different. The thank you page shifts the focus.
By the time someone gets to your email sequence, they’re confused about what you even do.
Consistency matters. If the journey feels disjointed, people will bail.
Leak #5: Your Funnel Isn’t Aligned with What You Actually Want to Sell
This is a big one.
You’re running ads to a low ticket offer, but your real money is in high ticket one-to-one work… and there’s no bridge between those two.
Or you’re driving people to a freebie, but you never invite them to buy anything.
If your funnel doesn’t have a clear path to your premium offer, you’re working way too hard for way too little return.
Simple Fixes That Make a Massive Difference
Here’s the truth: You cannot fix a low average order value with better targeting.
You fix it by restructuring the journey to make it profitable.
So what do you do? Here are some simple fixes that make a massive difference:
Fix #1: Add a High-Value Call to Action on Your Thank You Page
Something like: “Did you love this? Here’s what to do next.”
It could be booking a call with you. It could be upgrading to your next paid offer. It could even be joining a waitlist.
Just give them somewhere to go.
Fix #2: Follow Up with Emails That Are Aligned with Buyer Intent
If someone just bought from you, they’re hot. Don’t wait three weeks to make another offer.
You should have a hidden funnel, those emails that go out after they purchase or subscribe. At least four emails within the next week.
One to two can be almost immediate (the delivery email and introduction email), but you don’t want to wait. You’re letting them slip through the cracks if you do.
Fix #3: Use Retargeting Ads to Recover the 80-90% Who Didn’t Buy the First Time
Most people need to see your offer multiple times before they’re ready.
If you’ve been targeting cold traffic, they have no idea who you are. You need to retarget them. You need to get in front of them again.
Retargeting is the golden egg. It’s so affordable because they’ve already interacted with your brand somehow. They clicked on that cold audience ad and never converted.
Retargeting is where you can collect some of that back.
And here’s the key: it doesn’t have to just be about your offer. You don’t want to only sell, sell, sell. You need to build some know-like-trust. But retargeting is crucial.
Don’t overlook it.
Fix #4: Make Progress, Not Perfection
The goal here isn’t perfection. The goal is progress.
Start plugging these leaks one at a time and watch your funnel start to perform the way it should.
The Real Issue: Lack of Clarity
Let’s talk about the real issue that holds most business owners back.
It’s not a bad offer. It’s not terrible ads. It’s not even a broken funnel.
It’s a lack of clarity.
When you don’t know your numbers, when you can’t see what’s actually happening inside your marketing, you’re just reacting to symptoms instead of solving problems.
You see a dip in leads, so you panic and change your targeting.
You see a spike in costs, so you pause your campaigns.
You see an email that didn’t convert, so you rewrite the whole sequence.
But none of that is strategy. That’s just guessing.
The Hard Truth About Flying Blind
If you are not tracking your data, you are flying blind.
A lot of business owners are running what I call a Franken-funnel. They’ve got a patchwork of tools that don’t talk to each other. Pixels that may or may not be firing. Email platforms connected to course platforms connected to ad accounts… all held together with digital duct tape (looking at you, Zapier).
And because nothing is actually integrated or tracking properly, they have no idea what’s working.
So let me ask you:
- Do you know how people are finding you?
- Do you know what they’re buying, and when?
- Do you know your conversion rates at each stage of your funnel?
- Do you know your revenue per lead?
If the answer is no, or “I think so, but I’m not sure”… that’s a problem.
You cannot optimize what you cannot measure.
The Belief Shift You Need to Make
Here’s the belief shift I want you to make:
Once you know your numbers, you stop guessing. And when you stop guessing, you can finally optimize.
You don’t need to be a data scientist. You don’t need to love spreadsheets.
You just need to know the handful of metrics that actually matter and track them consistently.
Because when you have clarity, everything changes:
✨ You stop second-guessing every decision
✨ You stop wasting money on things that don’t work
✨ You start making strategic moves instead of emotional ones
And that’s when you go from flying blind to scaling smart.
What to Do Next (Your Action Plan)
Here’s what I want you to take away from this:
You don’t need to rebuild your entire funnel. You don’t need to pause all your ads and start from scratch.
You just need a clear diagnostic to see what’s actually broken and what’s not.
Step 1: Start with Your CAC
Your customer acquisition cost is your truth serum. That’s the number that tells you whether your ads are doing their job or not.
Calculate it. Know it. Track it.
Step 2: Work Backwards Through Your Funnel
Where are people dropping off? Where’s the disconnect? Where are your leaks?
Be honest about what you find.
Step 3: Fix Those Leaks, One at a Time
You don’t need to fix everything at once. Start with the biggest leak and plug it. Then move to the next one.
Step 4: Optimize and Scale
Because the difference between a funnel that bleeds money and a funnel that prints money? It’s really just a few strategic tweaks.
Stop Guessing, Start Scaling
